How to use this tool
- Each workday, complete the short daily checklist (it should take under 5 minutes).
- At the end of each week, complete the reflection prompts (10–15 minutes).
- Use the 15-minute one-on-one template for a weekly touchpoint with a direct report.
- Track your streak and note adjustments. Share results with a peer coach or accountability partner.
Daily Checklist (tick off each item)
- Coaching conversation: Have a short coaching-style conversation (even 3–5 minutes). Focus on questions, not directives.
- One delegation: Delegate a meaningful task with clear outcome and owner. Briefly clarify expected result and timelines.
- Focused feedback: Give specific, timely feedback to one person — praise or correction — using observable facts and desired impact.
- Learning moment: Read, reflect, or try one quick learning action (an article, 5-min video, or a reflection on a recent event).
Mini Habit-Recipe (repeatable)
Make the checklist automatic by habit-stacking: attach it to an existing daily cue (e.g., before your morning email, after the first stand-up, or right after lunch). Keep the action small and specific so it’s hard to skip.
Weekly Reflection (10–15 minutes)
- Which coaching conversation had the most impact this week and why?
- What did you delegate that moved work forward? What blocked delegation?
- Which feedback moment helped someone improve or feel valued? What would you change next time?
- What did you learn this week? How will you apply it next week?
- One experiment for next week (small, specific):
Write brief answers (one or two sentences each). Capture at least one concrete experiment to try next week.
Streak Tracker (simple)
Record each day you complete the daily checklist. Count consecutive days (a simple weekly goal: 5/7). At the end of week 1–6, note the longest streak and a short insight about what helped or hindered consistency.
15-minute Weekly One-on-One Template
Use this script when you meet a direct report for a focused weekly check-in.
- (1 min) Quick Personal Check-in — "How are you? Anything I should know?"
- (3 min) Wins & Progress — "What went well this week?"
- (4 min) Priorities & Blockers — "What are the top priorities and what’s blocking you?"
- (4 min) Coaching Question — Ask a question that helps them think (e.g., "What would success look like? What options are you considering?")
- (2 min) Commitments — Clarify next steps, owners, and due dates. End with: "How can I support you this week?"
Habit-Stacking Suggestions
- Attach the daily checklist to an existing meeting cue (before stand-up) or a personal routine (after lunch).
- Use a visual cue: calendar block, a small sticky note, or a recurring reminder labelled "Leader Practice."
- Make it social: share your weekly reflection with a peer coach or swap quick feedback challenges with another leader.
