The first 90 days are not about proving you know everything — they are about listening, learning, building trust, setting clear small wins, and establishing routines that help the team succeed. Use this template to focus your attention, translate uncertainty into decisions, and avoid common traps like overworking, under-delegating, or leaving expectations unclear.

How to use this template

Copy this module into your workspace and adapt the items to your context. Treat each checklist item as a prompt you should complete or record. Use the 30/60/90 structure to prioritize learning now, begin shaping the team after you’ve observed, and deliver measurable outcomes by the end of the quarter.

Learning Goals (what to discover and why)

  • Stakeholders: Identify who influences the team (peers, managers, key customers, partners). For each, note their priorities, pressures, and expectations.
  • Systems & Tools: List critical systems, dashboards, workflows, and recurring reports you must understand to lead effectively.
  • Strategy & Metrics: Capture the team’s top goals and the KPIs that tell whether the team is succeeding.

Relationship-Building Plan

  1. Map your stakeholders: 5–10 people to know in week one (name, role, why they matter).
  2. Schedule 1:1s with direct reports in the first two weeks (30–60 mins each) and peers in weeks 2–4.
  3. Create a listening agenda for early conversations (see suggested 1:1 script below).

Operating Rhythms to Set (priority routines)

  • Weekly 1:1s: Consistent time, brief agenda; protect this time.
  • Team Meeting: Cadence, purpose, 60–80% status + 20–40% improvement work.
  • Weekly priorities check: Short shared board or email summarizing commitments.
  • Monthly review: Metrics review, risks, roadmap alignment.

30 / 60 / 90 Checklist

First ~30 days — Learn & Listen

  • Complete stakeholder map and schedule initial 1:1s.
  • Observe team rituals; sit with team work if possible (shadowing, read past tickets).
  • Review top metrics, recent performance trends, and biggest open risks.
  • Identify at least one small, visible fix you can deliver quickly.
  • Note any urgent compliance, safety, or quality issues requiring immediate action.

~60 days — Clarify & Begin to Act

  • Share initial observations with manager/peers for feedback.
  • Agree team priorities and communicate a simple 30–90 day focus to the team.
  • Start delegating clearly defined ownership for key tasks and follow-ups.
  • Begin at least one coaching conversation focused on development, not just tasks.
  • Implement or adjust one operating rhythm (improve 1:1 agenda, team meeting format).

~90 days — Deliver & Stabilize

  • Deliver an early win that addresses a real pain or risk and is visible to stakeholders.
  • Document decisions, responsibilities, and updated workflows for handoff.
  • Agree on ongoing metrics and a review cadence with your manager and team.
  • Identify next development priorities for each direct report and a coaching plan.

Early-Win Identification (criteria & examples)

Choose wins that are meaningful, feasible, and visible. Good early wins:

  • Reduce a recurring pain (e.g., clarify a confusing process)
  • Improve a customer or internal handoff that causes delays
  • Recover a missed commitment or fix a quality failure
  • Deliver a small performance improvement in a metric that matters

Coaching Goals & Conversation Starter

Use coaching to help people grow their capability and autonomy. Start with curiosity and outcomes.

1:1 Quick Agenda (30–60 mins): personal check-in (2–3 mins), priorities & obstacles (10–15 mins), development & coaching (10–15 mins), commitments & recap (5 mins).

Suggested 1:1 opener (listening script): "I want to learn how you see your work and what's getting in the way. Tell me what you're proud of, what frustrates you, and what support would help you succeed."

First Team Meeting Script (short)

  1. Open: quick, human check-in (60–90 seconds).
  2. Purpose: state why we meet and one thing you learned so far.
  3. What we’re focusing on next 30 days: share top 2 priorities and what success looks like.
  4. Ask: where are the biggest bottlenecks? Capture actions and owners.
  5. Close: what one thing should we stop doing? What one new thing to try?

Handoff & Documentation Notes

  • Record decisions, owners, and deadlines in a shared doc or board.
  • Keep a short discovery log: key stakeholders, facts learned, unresolved risks.
  • Note any institutional knowledge at risk if someone leaves; plan knowledge transfer.

What to Avoid (common early mistakes)

  • Rushing to change without listening (appears presumptive).
  • Overloading yourself with tasks instead of building team ownership.
  • Not setting clear expectations (deliverables, deadlines, success criteria).
  • Making invisible decisions — tell people why and how decisions were reached.

Reflection Prompts & Next Steps

  1. After two weeks: what surprised you? Whose support do you need?
  2. At 60 days: what one process or meeting will you change to free more time for outcomes?
  3. At 90 days: what measurable outcome will you report to show progress?
