Step-by-step Test Trial Plan
Use this short plan to validate the draft standard work before wider rollout.
- Objective: Confirm the sequence, timing, safety, and detect missing exceptions.
- Participants: Operator(s), observer/facilitator, SME (if needed).
- Duration: 2–6 consecutive cycles (enough to observe variation).
- Preparation:
- Print the one-page template and have tools/materials ready.
- Agree the pass/fail criteria for cycle time and quality checkpoints.
- Observe & record:
- Start a timer for each cycle; record cycle time.
- Mark any deviations from the written steps (who, what, why).
- Note safety or quality risks encountered.
- Debrief:
- Compare observed steps and timings against the template.
- Ask operators: what felt hard, what felt unnecessary, what was easier?
- Identify immediate adjustments and record them in the Revision Log.
- Decision: Approve as-is, modify & re-test, or escalate for further design.
15-minute Training Script (facilitator-led)
Use a short, focused session to train operators on the approved standard work.
- Minute 0–1 — Welcome, explain the purpose: reduce variation, improve safety/quality, and make work easier.
- Minute 1–3 — Show the one-page standard work; highlight the purpose/outcome and safety checks.
- Minute 3–8 — Walk through steps at walking speed (demonstration). Point out key quality checks and exceptions.
- Minute 8–12 — Operator performs one cycle while facilitator observes (coach, not corrector during the first try).
- Minute 12–14 — Quick feedback: what went well, what to reinforce.
- Minute 14–15 — Competency check: short 3-question check + sign-off or plan for re-training.

Use these to confirm understanding. Passing = all three correct or demonstrated. If any fail, schedule immediate coaching and re-check.

Decompose tasks: Look for distinct, observable actions. If an action contains multiple decisions or movements, split it into separate steps.
Observe cycle time: Measure multiple consecutive cycles to understand variation; record best, average, and slowest times and investigate causes of spread.
