This Workshop Kit helps facilitators run a focused Value Stream Mapping (VSM) workshop that moves teams from visualizing current-state flows to designing a measurable, implementable future state. Use the materials to ensure your map leads to concrete targets, prioritized countermeasures, and a short-term implementation roadmap with owners and metrics.
Workshop Purpose and Outcomes
- Purpose: Visualize end-to-end flow, identify non-value work, and create a prioritized, measurable future-state implementation plan.
- Primary outcomes: current-state map, future-state map with takt/pull/inventory targets, prioritized kaizens or experiments, an implementation roadmap with owners and dates, and estimated benefits (lead time & inventory).

Pre-work (what to collect before the workshop)
Gather basic data for the selected product family or service flow. Where possible, collect real measurements—not guesses.
- Process steps and names
- Cycle time (per step), changeover times, uptime
- Batch sizes, release frequency, and inventory levels between steps
- Customer demand rate (daily or weekly) and desired lead time
- First pass yield / defect rates at each step
- Typical work-in-process (WIP) and shelf / queue times
- Transport distances / handoffs, inspection points
- Current KPIs (OTD, lead time, inventory days, OEE if relevant)

Suggested Workshop Agenda (half-day to two-day options)
- Opening (15–30 min) — Goals, scope, rules, and customer demand. Confirm product family.
- Walk the process (30–60 min) — Quick Gemba or operator walk-through, clarify steps and handoffs.
- Current-state mapping (60–120 min) — Fill in process steps, cycle times, WIP, queues, uptime, yields. Use large paper or digital board.
- Identify wastes & root causes (45–90 min) — Mark non-value activities, delays, rework, and constraints. Use Pareto focus.
- Future-state design (60–120 min) — Apply takt, consider one-piece/flow, pull signals, heijunka, and required inventory targets. Identify quick wins vs. structural changes.
- Implementation planning (60–90 min) — Convert improvements into projects/experiments, assign owners, define measures of success, set short milestones.
- Close (15–30 min) — Confirm next steps, cadence for follow-up, and sponsor commitments.
Facilitator Notes & Tips
- Keep the scope small and customer-focused (avoid mapping an entire plant in one session).
- Prioritize facts over opinions—use pre-work data to challenge assumptions.
- Make decisions about measurement: pick 3–5 KPIs to track progress.
- Protect time for implementation planning—maps without owners rarely change behavior.
- Use visual anchors (colors, highlighting) to show bottlenecks and takt mismatches.
- Insist on small experiments and weekly check-ins to prove changes before large capital investments.
Metric Checklist (what to measure and why)
- Customer takt time / required throughput
- Total lead time (order-to-delivery)
- Process cycle time and value-added time
- WIP between process steps (units, days of inventory)
- Changeover time and frequency
- First pass yield / rework rates
- On-time delivery and backlog levels
- Safety incidents and quality escapes (if applicable)
Implementation Roadmap Template (fields to capture)
For each improvement, capture:
- Improvement title and brief description
- Type: Quick-win, Kaizen, Pilot, Capital
- Owner and supporting team
- Success metric(s) and baseline
- Target date and milestone dates (30/60/90-day)
- Resources required (time, money, parts)
- Risks & dependencies
Benefits Calculator
This kit includes a simple benefits estimator you can use during the workshop to translate reduced cycle times and WIP into estimated lead-time and inventory reductions and approximate labor or space savings. Use conservative assumptions and treat results as order-of-magnitude planning figures—not guarantees.
Common Pitfalls (and how to avoid them)
- Mapping everything (scope creep): Stay focused on a product family and a value-adding slice.
- No data-driven targets: Require at least one measurable target for each improvement.
- No ownership or follow-up: Assign owners and a cadence for weekly progress reviews.
- Local optimization: Evaluate impact on upstream/downstream steps before committing resources.
After the Workshop: Handoff & Follow-up
Within 48 hours, circulate the current and future-state maps, the implementation roadmap with owners and dates, and the benefit estimates. Schedule the first follow-up meeting within two weeks and a formal review at 30/60/90 days to track metrics and adjust actions.
How to Adapt this Kit
Use the templates for discrete manufacturing, batch processes, continuous flow, or service processes. Replace language (e.g., "parts" to "cases" or "requests") and adjust takt and measurement units accordingly.
