Quick start: choose the right recipe
Ask: what do we need from this meeting? If the outcome must be a committed decision with an owner, pick a Decision Workshop. If you want to reduce the chance of predictable failure, use a Pre‑mortem. If the goal is to turn many observations into a few clear insights, use Story Synthesis. If you’re learning from an experiment, use the Experiment Postmortem.
Facilitator essentials
- Start with purpose: State the decision or learning goal in one sentence and list what success looks like.
- Timebox everything: Announce the schedule and hold to timeboxes—shorter meetings focused on commitable outcomes beat long, vague sessions.
- Make ownership visible: Close each item with a named owner and a next step, captured in a Decision Record or Action Tracker.
- Surface disagreement: Invite dissent and record unresolved concerns in the Decision Record’s 'Known Risks & Disagreements' field.
Recipe: Decision Workshop (45–75 minutes)
Goal: reach a clear, recorded decision with a named owner and next actions.
- Set purpose (5 min) — Facilitator states the decision, constraints, and desired outcomes.
- Frame & data (10–15 min) — Participants share essential facts, customer input, or metrics (timeboxed lightning updates).
- Options (10–15 min) — Generate 2–4 viable options. Keep it short; avoid exhaustive lists.
- Risks & tradeoffs (10 min) — For each option, quick note of major risks and mitigations.
- Decide & assign (5–10 min) — Choose option, name owner, set immediate next steps and success metric. Fill the Decision Record and Action Tracker.
Recipe: Pre‑mortem (30–45 minutes)
Goal: expose plausible failure modes and predefine mitigations.
- Imagine failure (5 min) — Assume the initiative failed. Each participant silently writes likely reasons.
- Share & cluster (10–15 min) — Read reasons aloud, cluster common failure themes.
- Mitigate (10–15 min) — For top clusters, propose preventive actions and owners.
- Record (5 min) — Add mitigations to Action Tracker and Decision Record if they change scope/timeline.
Recipe: Story Synthesis (45–60 minutes)
Goal: convert many observations/stories into prioritized insights and experiments.
- Collect stories (10–15 min) — Participants bring 1–3 short stories or observations.
- Cluster (10–15 min) — Group similar stories into themes.
- Extract insights (10–15 min) — For each cluster, write a concise insight and one potential next experiment.
- Prioritize & assign (5–10 min) — Vote or rank insights, assign owners for next experiments, log in Action Tracker.
Recipe: Experiment Postmortem (30–45 minutes)
Goal: capture what was learned, decide next steps, and update knowledge artifacts.
- Run brief data review (5–10 min) — What happened vs expectations?
- What we learned (10–15 min) — Each participant states 1–2 concrete learnings.
- Decisions & next steps (10–15 min) — Decide whether to scale, iterate, or stop. Assign owners and success metrics.
- Capture artifacts (5 min) — Attach results to the experiment record and update relevant playbooks.
Facilitator script template (copyable)

Role cards (one‑line prompts)

Adaptation tips & common pitfalls
- Tailor timeboxes to your team size—shorter for small groups, add parallel work for large groups.
- Don’t use facilitation to avoid decision rights. Clarify decision authority before the workshop.
- Avoid long status dumps—capture status in pre‑reads and use meetings for synthesis and decisions.
- Record disagreements explicitly; don’t let them become hidden risks.
