Board layout (recommended zones)

  1. Safety & Quality — top-left. Immediate safety alerts, open near-miss items, and critical quality issues.

Color & visual rules

Use consistent visual rules so every shift interprets the board the same way.

  • Traffic light for KPIs: Green = on target, Amber = within warning band, Red = outside acceptable range. Define thresholds numerically for each KPI.
  • Card color: Use color bands for type — Safety (red border), Quality (orange), Maintenance (blue), Supply/Material (purple), Improvement (green).
  • Priority strip: Add a 1/2/3 priority strip to escalation cards where 1 = immediate leadership attention required.

Make ownership unambiguous.

15-minute huddle facilitator script (ready-to-use)

Purpose: Rapid alignment, surface problems, confirm owners and immediate next steps.

  1. 00:00–00:30 — Quick check-in (name, role). Facilitator states meeting purpose and timebox.
  2. 00:30–02:00 — Safety & quality alerts. Any immediate safety issues or quality escapes? If yes, create an escalation card and assign owner now.
  3. 02:00–06:00 — KPI summary. Read the top 3 KPIs. If any are Amber/Red, call the owner to state cause and immediate containment step.
  4. 06:00–09:00 — Escalations & blockers. Review cards in the "Immediate" lane first. For each card: owner states current status and next action (max 30s per card).
  5. 09:00–13:00 — Improvement experiments. Quick check on active experiments: owner states progress and expected check-in.
  6. 13:00–14:30 — Confirm owners & due dates. Scribe updates board (digital or physical) with clear owner tags and due dates. If a card requires leader support, escalate per rules.
  7. 14:30–15:00 — Quick coaching prompt from leader (see prompts below) and close the huddle.

Facilitator tips

  • Stay timeboxed — keep updates concise and decision-oriented.
  • Use the board as the single source of truth; avoid side conversations that duplicate effort.
  • Encourage owners to bring data and a proposed next step, not just a problem description.

Leader coaching prompts

Short questions leaders can use to coach without taking ownership:

  • What have you tried so far? What happened?
  • Who needs to help you remove this blocker and by when?
  • What is the smallest experiment we can try in the next shift?
  • Which KPI trend tells us we should change course?

Escalation rules (recommended)

  • Immediate: Safety-critical or line-stopping issues. Escalate to plant leadership now; target containment within 30 minutes.
  • Same Shift: Issues that must be resolved before the next shift or will cause significant production loss. Escalate to operations lead within the shift.
  • 24 hours: Issues needing cross-functional support (maintenance, quality, supply). Escalate to department manager for 24-hour plan.
  • 72 hours: Investigation items or improvement experiments. Assign owner and expected check-in in the experiments zone.

Board maintenance checklist (daily / weekly)

  • Daily: Ensure the board is updated immediately after the huddle (scribe responsibility).
  • Weekly: Leader reviews all Amber/Red items older than 24 hours and confirms escalation progress.
  • Monthly: Archive completed cards and capture lessons learned into the team playbook.
  • Quarterly: Review KPIs and thresholds — adjust targets if process improvements change the baseline.

Common pitfalls and how to avoid them

  • Huddle becomes a status update: Use the script and enforce the timebox. Require owners to state next actions.
  • Boards drift or get cluttered: Schedule a weekly tidy and archive session; limit the number of open experiments visible.
  • Inconsistent boards across shifts: Use standardized templates, owner-tag rules, and a short cross-shift handover note on the board.
  • Escalations forgotten: Add due dates and automated reminders if you digitize the board.

How to tailor these templates

  1. Pick 3–5 KPIs that most directly reflect your throughput, quality, and availability.
  2. Set numeric thresholds for each KPI and display them on the board legend.
  3. Define escalation owners and response SLAs for each lane.
  4. Decide whether you will use physical cards, digital cards, or both (hybrid). If hybrid, agree which source is authoritative.
  5. Run the huddle script for 2 weeks, gather feedback, then refine templates and coaching prompts.

Digital file guidance

Include slide templates (PowerPoint / Google Slides) sized for large displays, and canvas templates for Miro / Figma. If you integrate with MES or a digital work instruction system later, map the KPI widget values to your data source and use the board primarily as the human-readable surface for decisions.
