90-day Profit Improvement Journey Plan

Overview

Want to find real profit gains in 90 days? Use this guided, cross-functional journey to move from diagnosis to measurable improvement through short, accountable experiments across menu, waste, labor, purchasing, and operations. This tool helps teams capture clear baselines, name owners, run focused experiments, record measurement methods, and save results so your organization can learn and scale what works.

How to use this form

  • Start by creating a plan record for your location or team and record the key baselines and owners so everyone shares the same starting point.
  • Submit one experiment per form submission. Each submission becomes a discrete record you can track, review, and hand off.
  • Keep experiments short and measurable. Most good experiments run 1–3 weeks and test a single hypothesis tied to a clear metric.
  • Use the experiment checklist below to make sure your test is well-designed and that results will be meaningful.

Phases

  • Assess (weeks 1–2): Establish your P&L baseline, confirm which measures matter, and assign owners for data and experiments.
  • Stabilize (weeks 3–4): Stop clear losses, tighten receiving and storage, fix critical process leaks, and deploy immediate low-effort fixes.
  • Experiment (weeks 5–10): Run short, measurable tests (1–3 weeks) that evaluate changes to menu, portions, prep, scheduling, purchasing, or operations.
  • Scale & Handoff (weeks 11–13): Roll up successful experiments, update standard work, hand off ownership to operations, and create a sustainability plan.

Guidance: Capture a realistic baseline and measurement method before you start an experiment. Include who will collect the data, how often, and where it's stored (POS exports, weigh scale logs, inventory counts, etc.). Repeat submissions to add multiple experiments. If you prefer, complete baseline & plan fields first, then submit experiments as you run them.

Quick experiment checklist

  • Clear hypothesis written in one sentence
  • Single measurable metric defined
  • Baseline value recorded
  • Owner assigned who will run the experiment
  • Measurement method and frequency defined
  • Expected target or estimated impact recorded
  • Duration planned (aim for 1–3 weeks)
  • Communication plan for reporting results identified
Give this journey plan a short name (e.g., Downtown 90-day Profit Boost).
Which restaurant, unit, or team is using this plan?
YYYY-MM-DD
Average weekly sales for the most recent steady period. Recording this helps translate percent improvements into dollars.
Enter percent (e.g., 28 for 28%). If you use decimals, enter them as whole numbers (28.5).
Enter percent (e.g., 22 for 22%).
Enter percent (e.g., 6 for 6%).
Check all that apply.
List the leader, experiment owners, data owner, and communication owner (name + role).
Required to proceed.
Short name for this experiment (one submission per experiment).
Describe what you expect to change and why (one sentence if possible).
Example: weekly food cost %, weekly waste weight (kg), average ticket time, labor hour per cover, daily net margin. Choose one primary metric so results are clear.
Enter the current value for the chosen metric. Record units in the metric field or notes.
The measurable target you expect to achieve during/after the experiment.
Optional: estimate the weekly dollar impact if the experiment succeeds. Helps prioritize experiments.
Person responsible for running and reporting the experiment.
Describe practical steps the team will take during the experiment.
Data sources, who collects it, frequency, and any tools used (POS, weigh scale, manual log). Be specific so results can be audited.
Numeric change observed (use same units as metric).
Brief synthesis of results, unexpected impacts, and next steps.
How will results be shared with staff and stakeholders? (meetings, boards, ops manual updates)
Use these checks to improve experiment reliability (select all that apply).
List names of leaders and experiment owners who signed up.
