Adjust timing for your size and complexity. This is a practical starting cadence.

  1. 6–8 weeks before public launch — concept approval, recipe testing, pricing, supply checks, rough training plans, and marketing brief.
  2. 3–4 weeks — finalize recipes and standard portions, complete costings, order special ingredients/tools, start server tastings, prepare POS change list.
  3. 1–2 weeks — publish finalized SOPs, run full staff tastings and training sessions, update digital menus, schedule marketing assets, plan inventory purge for removed items.
  4. Pilot week (soft launch) — run pilot nights or limited-time test; collect feedback from kitchen, FOH, and customers; refine recipes, timings, and scripts.
  5. Launch day — POS go-live, serving guides at stations, manager checklist, social post live, monitor first-service closely.
  6. 1–2 weeks after — audit sales mix, guest feedback, waste / spoilage, ticket times, and retrain where needed.

POS Update Checklist

  • Prepare a single POS change file listing: item code, name, short name, price, modifier groups, printer routing, prep time, categories, and allergens.
  • Confirm recipe-to-POS mapping (which kitchen station prints which ticket line).
  • Set up price rules, combos, and happy-hour logic where relevant.
  • Schedule the POS update window (choose quiet time) and assign a rollback plan if errors appear.
  • Test updates on a staging terminal or test mode: ring sample tickets, print kitchen dockets, verify modifiers and taxes.
  • Assign an on-floor POS owner for launch day and a contact for vendor support.

Server Tasting Notes & Scripts

Server tastings should teach product story, portion, key allergens, upsell opportunities, and answer common guest questions. Use short, consistent scripts so messaging is uniform.

Tasting checklist

  • Each server tastes the full dish and notes portion size and plating timing.
  • Identify common guest questions and practice answers (allergens, spice level, sides).
  • Role-play upsell lines (side, drink, add-on) and refusal handling.
  • Confirm servers can describe what’s different from the replaced item.

Inventory purge & transition plan (for removed items)

  1. Identify affected SKUs and quantities on-hand across storage locations.
  2. Decide reuse options: repurpose ingredients into specials, staff meals, or supplier returns where allowed.
  3. Create a labelled "Transition" area for items to be used first to avoid waste.
  4. Update par levels and adjust future orders to avoid overstock of obsolete SKUs.
  5. Document disposal steps for items that cannot be reused (comply with local regulations).

Pilot Evaluation Form (use after soft launch)

Collect structured feedback from kitchen, FOH, and a small sample of guests. Score each area 1–5 and capture concrete notes.
