Purpose & Outcome
This 30-minute weekly financial huddle keeps the right numbers visible so managers can act quickly and protect profitability. Use this template to focus conversation, spot trends early, assign owners, and close actions before small problems become big losses.
When to run
Weekly (same day/time each week). 30 minutes max. Short, frequent cadence preserves momentum and prevents surprises.
Pre‑work (what must be ready before the meeting)
- Up-to-date dashboard widgets (daily sales, labor %, food cost, covers, check avg, top shrink items).
- Previous meeting action tracker pre-filled with current status.
- At least one person with POS/inventory access to check transaction or variance details if needed.
Meeting Roles
- Facilitator (typically manager or shift lead): keeps discussion focused and on time.
- Scribe (financial lead or designated manager): records decisions, assigns owners, and logs actions in the follow-up tracker.
- Timekeeper (can be the facilitator): ensures each section follows the timebox.
- Data Owner (ops or finance): answers data questions, pulls quick details when escalation is needed.
30‑Minute Agenda (timeboxed)

Opening — 3 minutes
Quick check-in. Facilitator states the one priority for today (e.g., protect margin during supplier shortage).

Sales vs Forecast — 6 minutes
Show daily & weekly-to-date sales vs forecast and run-rate to plan. Scripted prompt: "Are we tracking to forecast? If not, what changed (covers, check size, comp item)?" Note one action if variance > threshold.

Labor Variance — 5 minutes
Review labor % vs plan and hours variance. Scripted prompt: "Is this driven by schedule, unexpected call-offs, or throughput? What immediate adjustment is needed?" Assign short-term mitigation and owner.

Top 3 Food Cost Issues & Shrink Highlights — 7 minutes
Identify top contributors to food cost variance (items, portioning, yields, waste). Scripted prompt: "Which one issue, if fixed, moves the margin needle most this week?" Decide one test or control action.

Action Review & Escalations — 6 minutes
Review open actions: status, blockers, new deadlines. Escalate unresolved risks per rules. End with clearly assigned owner and due date for each new action.

Quick recap of owners, deadlines, and any data follow-ups. Facilitator confirms next meeting time.
Dashboard Widget List (what to show and how)
- Daily Sales (YTD comparison) — Today vs same day last week and forecast. Use running week-to-date number.
- Covers — Total guests served; use in conjunction with check average to diagnose traffic vs spend changes.
- Average Check — Sales / Covers. Spike or drop indicates menu mix or pricing issues.
- Labor % (wtd) — Labor cost / sales for the period-to-date. Flag if > plan by X percentage points (see thresholds).
- Food Cost % (wtd) — Food cost / sales. Track key contributors separately (top 5 SKUs contributing to variance).
- Item Contribution / Top & Bottom Sellers — Revenue and margin contribution per menu item.
- Shrink & Spoilage Highlights — Count and value of significant shrink events this week.
Calculations (quick formulas)
- Average Check = Total Sales / Covers
- Labor % = (Labor Cost / Sales) × 100
- Food Cost % = (Food Cost / Sales) × 100
Suggested RAG thresholds (example)
- Green: within plan ±1 percentage point
- Amber: variance between ±1–3 percentage points (investigate)
- Red: variance > 3 percentage points (action required, escalate if unresolved)
Escalation Rules
- Escalate to General Manager if any KPI is Red for two huddles in a row.
- Escalate to Regional/Corporate finance if margin impact > $X per week (set threshold to your scale) or if repeat shrink incidents occur without root-cause resolution.
- Emergency escalation: equipment failure that will materially impact sales or food safety must be escalated immediately outside the huddle channel.

Practical Tips
- Keep the conversation data-driven: start with the dashboard, then ask "why." Avoid long narratives without numbers.
- Limit deep investigations: log a follow-up deep-dive if an issue needs more than the allotted time.
- Use the meeting to unblock owners, not to reassign blame.
- Rotate facilitator monthly to build shared ownership.
Data Sources & Ownership
Define a short list of data owners who can update or pull transaction-level detail: POS (sales & covers), inventory system (food cost & shrink), payroll (labor cost). Ensure at least one person on the huddle can access these sources.
