Use this interactive checklist during a service rush to spot where the line is unbalanced, capture quick fixes that help throughput, and record repeatable metrics for follow-up. Complete one observation per station or 15–30 minute segment so you can compare across time and locations.

Number of outstanding tickets queued for this station (estimate).
Average time a ticket waits at this station before work starts.
Throughput for this station over a 15-minute window.
Number of remakes traced to this station in the period.
Quickly mark which stations are missing key items or prep.
1 = tickets unclear/confusing, 5 = tickets perfectly clear.
How clearly the pass and FOH communicate changes or special orders.
Choose the main bottleneck you observe.
Temporarily reassign preps to support this station?
Batch-cook or pre-plate to increase throughput?
Assigned a temporary expediter to smooth handoffs?
Describe any other temporary fix used.
What changed after the quick fix? (reduced queue, faster tickets, no change, new problem)
Did the quick fix meet your test criteria for success?
Short, actionable next steps (e.g., reassign 1 cook, prep 2 pans of X, schedule maintenance on fryer).
Station-level or pass-to-plate average during the observation window.
Useful for capacity comparisons.
Remakes attributed to this station as a percent of tickets.
1 = minor slowdown, 5 = severe bottleneck causing service collapse.
Anything else to record (equipment IDs, staff names, unusual events).
