This playbook is a practical and adaptable 30–90 day onboarding journey designed to shorten time-to-competence, reduce early turnover, and preserve consistent guest experience. It provides manager actions, mentor responsibilities, microlearning topics, sample communications, and concrete sign-off checkpoints you can copy and tailor to any front- or back-of-house role.

How to use this journey

  • Copy the sections you need and adapt language to your venue, role, and brand.
  • Assign a primary mentor and a shift supervisor to each new hire before Day 1.
  • Use the 7-day plan as the default first-week schedule; extend with role-specific tasks.
  • Track core metrics: time-to-first-solo-shift, competency sign-offs, error/remake rate, and early retention (30/90-day retention).

Week 0 — Preboarding (before first shift)

Goal: remove friction so Day 1 is productive and welcoming.

  • Send a welcome email with start details, parking/arrival, uniform policy, first-day schedule, and mentor name (sample below).
  • Complete paperwork, tax forms, W-2/1099 orientation, and access provisioning (POS, scheduling, learning platform).
  • Provide a short orientation video or one-page culture brief: values, guest promise, and safety basics.

Week 1–2 — Role shadowing & foundational microlearning

Goal: build core knowledge and confidence through shadowing, short microlearning modules, and daily feedback.

  1. Shadow the role for at least three full service windows (or equivalent prep cycles) with a mentor. Rotate through stations where practical.
  2. Deliver 30-minute microlearning modules—bite-sized, role-focused lessons that can be completed between shifts. Suggested modules below.
  3. Daily quick check-in (5–10 minutes) between mentor and new hire to surface questions and coach one small skill.
  4. Start competency sign-offs for core tasks as they are demonstrated successfully.

Sample 7-day plan (template)

  • Day 1: Welcome, paperwork, facility tour, observe mentor, short orientation module
  • Day 2–3: Shadow during one full service window each day, practice opening/closing tasks
  • Day 4: Microlearning modules (2 topics), supervised hands-on tasks, start small independent responsibilities
  • Day 5: First partial solo shift with mentor nearby, focused feedback at shift end
  • Day 6: Continue sequence—increase complexity or guest interactions
  • Day 7: Review week, document gaps, set focus items for week 2

Day 30 / Day 60 / Day 90 checkpoints

Each checkpoint is a structured conversation and sign-off between the employee, mentor, and manager. Use the same checklist to ensure consistency across hires and locations.

Core checkpoint items

  • Attendance and punctuality review
  • Core competencies: POS operation, core tasks, sanitation checks, guest interactions
  • Quality indicators: ticket times, remakes, portion consistency (role-adjusted)
  • Confidence & cultural fit: self-rated confidence, peer feedback
  • Action plan: targeted coaching, additional training, or role adjustments

Example decisions after a checkpoint: approve full independent scheduling, extend mentor support for 30 more days, or move to a performance improvement plan if required.

Competency sign-off examples (use role-specific items)

  • Server: greet & seat, upsell basics, POS order entry with modifiers, close checkout, handle complaint with recovery steps
  • Cook: execute 3 core recipes to spec, maintain temps and hold times, follow mise en place, follow cleaning schedule
  • Barista: espresso shot timing, milk texturing, drink assembly, cleaning routine

Mentor and manager responsibilities

  • Mentor: hands-on demonstration, real-time coaching, daily check-ins, initial competency sign-offs.
  • Manager: ensure schedule alignment, run checkpoint conversations (30/60/90), remove barriers, and track metrics.

Feedback loops

  • Daily: 5–10 minute end-of-shift mentor check-in first two weeks.
  • Weekly (first month): manager quick check to capture progress and blockers.
