Standardize, Huddle, Improve — A quick guide to locking in pilot gains

Short pilots are useful for discovering what works. To make gains stick, teams must translate successful pilots into repeatable routines: simple standard work, visual signals, and a lightweight huddle cadence. Use this guide to move from a proven pilot to daily practice.

1) Capture the new standard in plain language

After a pilot shows improvement, write the new standard as a short checklist or step sequence. Keep language simple: who, when, how long, tools required, and acceptance checks. A one-page standard is often better than a long procedure.

2) Use visual cues to make the standard obvious

Put the standard where the work happens: a laminated card, floor marking, color-coded bins, or a simple visual board. Visuals reduce memory load and help new or rotating staff follow the standard reliably.

3) Build a short cadence to sustain progress

4) Verify the change is durable

Schedule verification checks at 1 week, 2 weeks, and 30 days after the pilot ends. Look for drift in how the standard is followed and for changes in the measured outcomes. If performance degrades, identify the root cause and update the standard or training.

5) Spread carefully

When scaling beyond the pilot area, prefer learning walks and paired transfers (coach the new team using the original team) rather than sending a static checklist. Expect local adaptation, and document only the non-negotiable steps.
