First 90 Days Pilot Checklist — Practical actions

Use this short checklist to keep a pilot on track. Check items as they are completed and revisit weekly in your huddle.

  1. Share the pilot goal and acceptance criteria with the team and sponsor.
  2. Collect 1–2 weeks of baseline data for the primary metric.
  3. Set up a visible pilot board (status, metrics, actions, owner).
  4. Assign a single accountable owner and clear daily responsibilities.
  5. Run the pilot for the planned duration without adding other changes that could confound results.
  6. Hold brief daily or weekly check-ins to remove obstacles and record learning.
  7. Verify results against acceptance criteria at the end of the pilot period.
  8. Document the new standard if successful, and run verification checks at 1 and 4 weeks after standardization.
  9. If scaling, plan a coached transfer and capture local adaptations.
