First 90 Days Pilot Checklist — Practical actions
Use this short checklist to keep a pilot on track. Check items as they are completed and revisit weekly in your huddle.
- Share the pilot goal and acceptance criteria with the team and sponsor.
- Collect 1–2 weeks of baseline data for the primary metric.
- Set up a visible pilot board (status, metrics, actions, owner).
- Assign a single accountable owner and clear daily responsibilities.
- Run the pilot for the planned duration without adding other changes that could confound results.
- Hold brief daily or weekly check-ins to remove obstacles and record learning.
- Verify results against acceptance criteria at the end of the pilot period.
- Document the new standard if successful, and run verification checks at 1 and 4 weeks after standardization.
- If scaling, plan a coached transfer and capture local adaptations.
