Ready-to-use Agendas & Minute-by-minute Facilitation Script

Daily Huddle — 10 to 20 minutes

  1. Opening (30–60s): Facilitator greets team, states meeting purpose and timebox.
  2. Quick scoreboard (2–4 min): Read 3–5 agreed KPIs. Only call out metrics that are out of threshold or trending toward a trigger.
  3. Top 3 blockers or exceptions (4–8 min): Each issue owner gives a 30–60s update: what happened, current impact, immediate containment if needed. No long storytelling—focus on facts and clear asks.
  4. Immediate actions (2–4 min): Assign owners and due times for containment and next steps. Use simple, verifiable deliverables (e.g., "Isolate batch X by 10:30; notify maintenance; start A3 if unresolved by Friday").
  5. Escalation & risks (1–2 min): If issue threatens delivery or safety, confirm escalation path and who will notify leadership/customers.
  6. Wrap-up (30–60s): Confirm actions, who records them, and the time for a short follow-up if required.

Facilitator script (short cues)

  • Opening: "Today’s focus: remove obstacles and confirm actions — 15 minutes. We'll start with metrics."
  • Scoreboard: "Only calling out metrics in amber or red — anything else we can skip to save time."
  • When a problem appears: "Briefly state the current impact, containment done, and the one next action you need from the team."
  • Keeping time: "We have 60 seconds — please stick to the facts and the ask."
  • Closing: "Actions and owners are [read them]. If anything needs more time, we’ll break out right after the huddle."

Weekly Huddle — 45 to 60 minutes

  1. Opening & alignment (5 min): Confirm agenda and focus areas (safety, quality, delivery, capacity).
  2. Trend review (10–15 min): Show 2–6 week trends for top KPIs. Ask: what changed, what’s working, what’s not?
  3. Deep dive (15–20 min): Pick 1–2 recurring problems for root cause analysis, review countermeasures, and verify effectiveness.
  4. Improvement pipeline & capacity (10 min): Review active experiments, resource constraints, and prioritize next week’s work.
  5. Action assignments & verification (5 min): Confirm owners, deadlines, and how success will be measured.

The guide prioritizes speed, clarity, and verifiable actions. Use short scripts to keep the culture focused on solving problems rather than reporting them.
