Trust Huddle Agenda (30–60 minutes) — Facilitation script

Use this recurring huddle to review audit findings, align on priorities, and track experiments. Keep it short, structured, and outcomes-focused.

Participants

Team lead or rotated facilitator, owners of action plans, and any interested team members (limit to 8–12 for focused conversation).

Agenda (45 minutes)

  1. Check-in (5 min) — Quick mood check: one-word share from each person.
  2. Snapshot (5 min) — Facilitator reads top-line survey highlights and one observation example.
  3. Action status (15 min) — Each action owner gives a 2-minute update: progress, evidence, blockers. Use a visible tracker.
  4. Decide next steps (15 min) — For actions behind target: adjust, pause, or redeploy resources. For completed items: agree on sustainment or scale.
  5. One learning & close (5 min) — Each person names one short learning or change they’ll try before the next huddle.

Facilitation tips

  • Keep updates evidence-based: owners should point to specific observations, not impressions.
  • Limit debate — huddles are for alignment and decisions. Defer deep problem-solving to small experiments or working groups.
  • Rotate facilitation every 4–6 huddles to build shared ownership.
  • Maintain a visible tracker (spreadsheet or tool) with action title, owner, status, review date, and one-line evidence.

Example quick win

Introduce a 3-line async update template (Yesterday / Today / Blockers) and assign a weekly reviewer for 6 weeks. Track whether Friday surprises drop and whether team members report fewer blocked days.
